Worked example. A shop machining 900,000 hydraulic tappets a year at a blended price of $1.85 generates roughly $1.66 million in revenue. At a 30% gross margin and 11% net after wages, machine time, materials, and overhead, that is about $183,000 net before owner drawings. Layer a smaller aftermarket line of 40,000 boxed sets at $35 and a 30% net, and you add roughly $420,000 revenue and $126,000 net from a fraction of the volume. A tappet shop that tries to sell to everyone usually sells to no one. The three buyer groups below purchase for different reasons, on different timelines, and at very different prices. A strong plan states which group you lead with and why.
Original equipment and tier suppliers
These are carmakers and the tier-1 suppliers who assemble complete cylinder heads and valvetrains. They buy in the hundreds of thousands, negotiate hard, and audit relentlessly. What they value is documented process capability, on-time delivery, and a zero-defect track record measured in parts per million. They will not talk to a shop that lacks IATF 16949 or a credible timeline to get it. The reward for clearing that bar is volume and predictability: a single program can fill a machining cell for years. The risk is concentration, because losing one program can wipe out a large share of revenue overnight.
Independent aftermarket and engine rebuilders
This group replaces worn tappets in vehicles already on the road: engine reconditioners, parts distributors, and repair chains. Demand here is tied to the size and age of the vehicle fleet rather than new-car production, which makes it more stable through economic cycles. Rebuilders value availability, consistent quality across batches, and a supplier who answers the phone. Margins are healthier than OEM because you are selling a solution to an immediate problem, not bidding on a spreadsheet. This is where most new shops earn their first pound or dollar of profit.
Performance and motorsport builders
Race teams, classic-car restorers, and high-performance engine builders often prefer solid lifters for aggressive cam profiles and are willing to pay a premium for parts machined to a tighter spec or a specific material. The plan should quantify how many buyers sit in each group within your reach, how much they spend a year, and how your message changes by segment. A rebuilder wants to hear about lead time; a race team wants to hear about tolerances and materials; an OEM buyer wants to see your control plan. One page, three pitches.
How a Tappet Is Actually Made
Investors and lenders read the operations section to judge whether you understand your own product. For a tappet, the production flow is short but unforgiving, because the part is a precision wear component that runs metal-on-metal for the life of the engine.
- Material selection. Mechanical tappets are commonly chilled cast iron or hardened alloy steel; the choice drives wear life and cost. The plan should name the grade and explain the trade-off.
- Turning and rough machining. The CNC turning centre shapes the body and bore from bar or blank. Cycle time here sets your capacity ceiling and your cost per part.

- Assembly and leak-down test (hydraulic line). The internal piston and check valve are assembled and every unit is tested to confirm it holds pressure.
- Inspection and documentation. The coordinate measuring machine, hardness tester, and roughness tester verify each batch, and the results feed the control plan a buyer will audit.
Two operational decisions dominate the economics. The first is machine utilisation: an idle CNC cell burns lease and depreciation whether or not it is cutting metal, so the plan should show the volume needed to keep the cell busy and the point at which a second shift or second machine is justified. The second is the make-or-buy call on heat treatment, which we covered under startup costs. A plan that shows the crossover volume for bringing hardening in-house signals to a lender that the founder is running the numbers, not guessing.
Capacity is easy to state and easy to overstate. A single well-utilised turning and grinding cell running two shifts can realistically hold several hundred thousand mechanical tappets a year; hydraulic output is lower because of the extra assembly and test steps. Anchoring the forecast to a defensible per-cell capacity, rather than an optimistic round number, is what separates a plan a banker trusts from one they discount.

A tappet is not sold with a billboard. The channels that actually generate orders are unglamorous and relationship-driven, and the plan should name them specifically rather than promise generic "digital marketing".
The aftermarket entry path
The fastest route to first revenue is the independent aftermarket. That means getting listed with parts distributors, appearing in the catalogues and cross-reference databases that rebuilders search, and building direct relationships with a handful of local engine reconditioners who will trial your parts. A single reliable rebuilder who reorders every month is worth more in the first year than a speculative OEM pitch that may take eighteen months to close.
The OEM qualification path
Winning tier supply is a process, not a sale. It runs through a request for quotation, a first-article and PPAP submission, a supplier audit, and a small trial order before any volume contract. The marketing job is really a credibility job: a clean quality manual, a documented control plan, and a founder who can speak the language of parts-per-million defects. The plan should show a realistic timeline, because underestimating how long qualification takes is how shops run out of cash before the OEM revenue arrives.
The performance brand path
For the performance channel, marketing looks more like content and community: technical articles, presence at engine-building forums and events, and word of mouth among builders who trust a name. This channel is slower to scale but builds a brand and a margin that commodity work never will. It also creates the story that helps in every other conversation, because a shop known for a precise motorsport tappet is easier to trust with a rebuilder's bread-and-butter order.
Across all three, the through-line is proof. Quality data, a named reference customer, and a founder who clearly understands valvetrain engineering do more selling than any advertisement. The plan should budget for the catalogue listings, sample parts, and certification that make those proofs possible.
Terms a Tappet Plan Should Get Right
A reviewer notices when a plan uses valvetrain vocabulary correctly, and notices even faster when it does not. These are the terms worth defining precisely in your document.
- Tappet / valve lifter / cam follower: the same component under three names. It follows the camshaft lobe and transfers motion to the valve.
- Valve lash: the small clearance in the valvetrain that allows for thermal expansion. Solid tappets need it set by hand; hydraulic tappets take it up automatically.
- Hydraulic lash adjuster: the oil-filled internal mechanism inside a hydraulic tappet that maintains zero lash. Eaton and Schaeffler are the reference makers.
