The HVAC Market in 2026
The United States HVAC market reached an estimated $65.2 billion in 2025 and is forecast to grow at a 4.88% compound annual rate to about $82.7 billion by 2030, according to Mordor Intelligence, 2025. Define the category more broadly to include heating and cooling equipment, service, and supplies, and Statista, 2025 puts annual US revenue closer to $129.6 billion, growing 2.5% a year through 2029. Either way, this is a large, fragmented, recession-resilient trade: heating and cooling fail on the hottest and coldest days regardless of the economic cycle, and a broken system is rarely a discretionary purchase.
Demand is not spread evenly. The mistake that wrecks early cash flow is buying a brand-new van and a full van of brand-new tooling on finance before any recurring work exists. A defensible plan funds the truck and tools against booked or contracted demand, and treats the first 90 days of working capital as the real launch risk rather than the equipment.

Equipment is a one-time number; payroll, fuel, insurance and software are weekly numbers, and they fall due before the early invoices clear. New HVAC owners routinely underestimate the gap between completing a job and being paid for it, especially on builder and commercial work that runs on 30- or 60-day terms. The working-capital line in the budget exists to cover that gap, and a lender will scrutinise it harder than the van price.
A practical rule is to fund at least three months of fixed operating cost before the first job, then keep a reserve equal to one month's payroll on hand at all times. SBA 7(a) Funding for HVAC Firms
HVAC contractors classify under NAICS 238220, Plumbing, Heating, and Air-Conditioning Contractors, which the SBA assigns a size standard of $19 million in average annual receipts (US Small Business Administration, 2023). In plain terms, virtually every new HVAC firm is small enough to qualify for SBA support, so the question is never eligibility; it is whether the application package is lender-ready.

Outside the US, the structure differs but the discipline is identical. The UK Start Up Loans scheme lends up to £25,000 per founder (so a two-founder firm can raise £50,000) at 6% fixed with mentoring attached. In Canada, the BDC funds equipment and working capital; in Australia, major banks lend against trade qualifications and contracts. Worked Example: A Single Van's First Year
Consider a one-van operator running four billable jobs a day at an average ticket of $1,150, across roughly 230 working days. That is about $1.06 million in gross billings before discounting and downtime; trim for slow weeks, callbacks and unbilled travel and a realistic first-year gross of $390,000 to $450,000 is achievable for a hard-working solo technician with strong booking discipline. Industry benchmarks put healthy revenue per technician at $300,000 to $500,000 a year, with a common rule that each technician should generate roughly five times their fully-burdened cost (Housecall Pro, 2025). At a 17% net margin, that single van returns $66,000 to $77,000 in profit before the owner decides whether to add a second truck.
That second-van decision is where most plans go wrong. Adding a truck before maintenance agreements and repeat work fill the first van's schedule simply dilutes utilisation and margin. - Planned-replacement homeowners: aging systems and rising energy bills push owners toward heat-pump or high-efficiency upgrades. Longer sales cycle, larger ticket, and the natural feeder for maintenance agreements.
- Light-commercial and property managers: restaurants, small offices, and landlords who need rapid response and value a single accountable contractor over the lowest bid. These accounts produce recurring, contracted revenue that smooths seasonality.
- New-construction and renovation referrals: general contractors and builders who subcontract HVAC. High volume, but slower payment terms that the cash-flow forecast must absorb.
A serious plan quantifies how many households or commercial sites sit inside the service radius, what they spend on heating and cooling each year, and how that spend shifts as the heat-pump transition accelerates. The plan should map the nearest five to ten competitors by service mix, review profile, and apparent pricing, then show where the gap is. In most metros the gap is not another low-price installer; it is a firm that answers the phone, shows up when promised, and sells maintenance agreements that keep the relationship alive between failures.
