For a business plan, the headline market figure matters far less than the local one. Scrap is heavy, low-value-per-pound for ferrous, and expensive to haul, so the catchment area that actually feeds a yard is usually a 30 to 60 mile radius. Your market analysis should be local and specific: which fabricators, demolition contractors, plumbers, electricians, auto shops and manufacturers in your area generate scrap, how far they currently drive to offload it, and which mills or larger consolidators you can sell graded material to. The other structural feature to put in front of a reader is volatility. Scrap prices track global commodity markets and move weekly, sometimes daily. A plan that shows you understand the buy-to-sell spread, and that you price inbound material off live data rather than last month's number, signals to a lender that you will not get caught long on inventory when prices fall.
There are also durable tailwinds worth a line in the industry analysis. Recycled metal carries a fraction of the carbon footprint of virgin production, so corporate net-zero commitments and government circular-economy targets are steadily increasing demand for traceable recycled feedstock. Electric-arc-furnace steelmaking, which runs almost entirely on scrap, continues to take share from blast-furnace capacity in many markets. And the electrification of vehicles and the grid is lifting structural demand for copper and aluminium specifically, the very grades that drive a recycler's margin. Who Feeds the Yard, Who Buys From It
Unlike most retail businesses, a scrap recycler has two markets that have to be planned in parallel: the suppliers who bring metal in, and the mills and consolidators who take it out. A plan that only talks about selling to mills, without proving where the tonnage comes from, is the single most common reason a scrap loan stalls. Treat inbound supply as the harder half.
Supply-side segments
- Trade and industrial accounts: fabrication shops, machine shops, manufacturers and demolition contractors generate the steadiest, highest-volume scrap. Contracted accounts smooth out the price volatility that hits walk-in volume.
- The trades: plumbers, electricians, HVAC and roofing crews produce smaller but higher-value non-ferrous offcuts. They tend to be loyal to whoever pays fairly and weighs honestly.
- Walk-in public: households and small operators clearing out appliances, vehicles and odd metal. High variability, useful as a base, but rarely the anchor of a serious plan.
- End-of-life vehicles: auto dismantlers and the public, where your licensing covers ELV processing. Higher regulatory load, higher reward.
The buy side
Processed and graded material flows to electric-arc-furnace steel mills, foundries, secondary aluminium and copper smelters, and larger consolidators who aggregate before selling on. Because mills buy by grade against published specifications, the better you sort and densify, the better the price tier you sell into. A plan should name the realistic offtake routes within haul distance and the grades each one wants.
The competitive picture
Competition in scrap is rarely about the customer choosing you on price the way a shopper would. It is about who locks up reliable inbound supply. Direct competitors are nearby independent yards and mobile collectors competing on payout rates and relationships. Above them sit scaled regional consolidators with procurement power and bigger plant. The way a new entrant wins is not by outbidding everyone, which destroys margin, but by being the most convenient, fair-weighing, fast-paying outlet for a defined set of trade suppliers, and by sorting well enough to capture grade premiums others leave on the table. There is no single startup number for scrap recycling, because the three common entry models have very different capital footprints. A mobile collection business can start near $50,000 to $150,000 (around £40,000 to £120,000), since it needs a vehicle, scales, bins and a working-capital float rather than land and heavy plant. Equipment List & Price Bands
The kit you need scales with the model. A mobile collector can operate from a van; a fixed yard needs weighing, sorting and densifying equipment to turn loose scrap into mill-ready loads. Buying heavy plant before inbound volume justifies it is one of the fastest ways to stall a new yard, so this list is roughly in the order most operators acquire it.
- Collection vehicle (van/flatbed/truck): $25K–$80K (£20K–£64K) — the entire business for a mobile collector.

How Recyclers Make Money
The model is deceptively simple: buy scrap below its sell value, process and grade it, and sell to mills and foundries. The entire business lives or dies on the buy-to-sell spread and on grade discipline. Blended gross margins typically sit around 15% to 30% (TRUiC, 2025), but that blended figure hides a wide range by metal.
Non-ferrous is where the money is. Working from 2025 prices: bare bright copper can return margins up to 85%, aluminium cans around 75%, and brass roughly 73% to 75% (Okon Recycling, 2025). Ferrous moves in far larger volumes but pays much less: as of September 2025, steel commanded roughly $100 to $165 per ton, while copper traded at $2.40 to $3.70 per pound and aluminium at $0.55 to $0.82 per pound (Okon Recycling, 2025).
A worked example
Consider a mid-size yard moving 400 tons of mixed grades a month. At a blended buy-to-sell spread of around $95 per ton, that is roughly $38,000 in gross monthly margin before yard overheads such as labour, fuel, the baler lease and the working-capital cost. Now look at a single ton of bare bright copper: bought at $2.90 per pound and sold at $3.55 per pound, that one ton yields about $1,300 on its own. The lesson the financial model has to make visible is that tonnage builds the base, but sorting upgrades, pulling clean copper and aluminium out of mixed loads, is what lifts the whole operation's margin.
Revenue mix in a mature plan usually combines walk-in and trade buying, contracted industrial accounts (the steadiest tonnage), container and roll-off services for construction sites, and occasionally end-of-life vehicle processing where licensing allows. The plan should tie each stream to expected tonnage, a realistic spread, and the grade mix it delivers.
Know your grades before you set a price
Mills do not buy "steel" or "copper"; they buy named grades against published specifications, and each grade has its own payout. A founder who can speak fluently to grades signals competence to suppliers, mills and lenders alike. The grades that drive most yards' economics include:
- Bare bright copper: clean, uncoated copper wire, the highest-paying common grade and the reason careful stripping pays for itself.
- #1 and #2 copper: slightly less clean copper, paid at a step down from bare bright, with #2 carrying solder, paint or heavy oxidation.
- Yellow brass: mixed brass fittings and fixtures, a dependable mid-tier non-ferrous earner.
- Aluminium (cast, extrusion, cans): wide spread by cleanliness; clean extrusion and rims pay far more than mixed or painted aluminium.
- Prepared vs unprepared ferrous: steel cut and sized to mill specification ("prepared") fetches the top of the ferrous range; loose, oversized material is discounted.
The takeaway for the plan is operational, not academic: every hour spent sorting mixed loads into clean named grades, and every contaminant removed before the load goes out, moves material up a payout tier. That sorting discipline, far more than chasing extra tonnage, is what separates a yard running at the top of the margin range from one stuck near the bottom.
Running the Yard Day to Day
Operations are where a scrap business protects the margin the pricing model promises. Three workflows decide whether a yard hits its numbers: how scrap is bought and weighed, how it is graded and processed, and how it is dispatched and settled. A plan that documents each, with the controls that keep them honest, reads far more credibly than one that treats operations as a single line.
Buying and intake
Every inbound load is weighed on calibrated scales, priced against live grade values, and logged with seller identification where the law requires it (most US states and the UK both mandate traceable records). Tight intake discipline is both a compliance requirement and a theft-deterrent, and it is the moment your buy-to-sell spread is either protected or given away.
Grading, processing and storage
Sorting separates ferrous from non-ferrous (the magnet test first), then breaks each down into the named grades above. Ferrous is sheared or baled to mill specification; non-ferrous is kept clean and segregated. Storage matters too: keeping grades physically separate prevents the cross-contamination that downgrades a load and erases margin.
Dispatch, settlement and KPIs
Graded material ships to the mill or consolidator, and the yard waits on settlement, which is why working-capital control sits at the centre of operations. The owner-level numbers worth tracking from day one are inbound tonnage by grade, the realised buy-to-sell spread, average grade upgrade achieved through sorting, days-to-settlement, and the working-capital float in use. When those are visible monthly, a soft spot in pricing or a contamination problem shows up before it becomes a structural loss.
Licences & Compliance
Scrap is a regulated trade in most countries, partly to deter metal theft, so compliance is a genuine section of the plan rather than a footnote. Requirements differ sharply by jurisdiction.
United Kingdom
The Scrap Metal Dealers Act 2013 is the backbone. You must hold either a site licence (covering one or more sites in a council's area) or a mobile collector's licence (a separate licence for each council area where you collect), issued by the local authority and valid for three years (Scrap Metal Dealers Act 2013).

United States
There is no single federal scrap licence; requirements are state and local. Most states require scrap or secondhand dealer registration and mandatory seller-ID logging for purchases, administered by state licensing boards or local police. Where you handle end-of-life vehicles, lead-acid batteries or electronic scrap, federal RCRA hazardous-waste rules (EPA and your state environmental agency) apply.

- RCRA compliance via EPA and the state environmental agency for hazardous streams (batteries, ELVs, e-scrap).

Australia
Licensing is state-administered under environment-protection legislation. Operators receiving more than 100 tonnes of scrap a year, or treating scrap in fuel-burning equipment, furnaces or mechanical shredders, are subject to EPA licensing under the Environment Protection Act 1993, and sites are licensed by the relevant state EPA, such as the SA EPA (EPA South Australia). NSW has set minimum environmental standards for scrap metal facilities covering soil, groundwater, noise and fire risk (EPA NSW). Several states also restrict cash payment and require secondhand dealer registration.

Mistakes That Sink New Yards
Most new scrap businesses fail on a small number of avoidable errors. Naming them in your plan, and showing how you will avoid each, is itself a credibility signal to a lender or partner.
- Pricing off stale data. Scrap prices move weekly, sometimes daily. Quoting sellers from last month's number means you either overpay and erase the spread, or underpay and lose the supply. Price inbound material off live mill and exchange data.
- Under-budgeting working capital. You pay cash today and the mill settles weeks later. Too thin a float and a profitable yard runs out of cash mid-month with inventory it cannot afford to keep buying against.
- Contaminating non-ferrous loads. Mixing grades, leaving steel attachments on copper, or letting dirt into aluminium drops a load into a lower payout tier. The margin you lose on grade downgrades dwarfs most other operating savings.
- Skipping the Waste Carrier Licence (UK). Founders assume the dealer licence covers transport. It does not. Operating without the separate Environment Agency carrier registration is an enforcement risk from day one.
- Buying heavy plant too early. A baler or material handler bought before reliable inbound volume sits idle while the finance payment runs. Prove volume first, ideally by toll-processing through an existing facility, then buy.
