The Ski Gear Market in 2026
The global ski gear and equipment market was worth $11.42 billion in 2025 and is projected at $13.68 billion in 2026, reaching $16.62 billion by 2031 on a 4.79% CAGR, according to Mordor Intelligence, 2026. That is a mature, slow-compounding category. Nobody is opening a ski equipment store because the category is exploding. They are opening one because a specific catchment is underserved, and because the parts of the business that carry real margin — rental, tuning and bootfitting — cannot be shipped from a warehouse.
The single most useful number in that report for a founder is not the headline. It is the channel split: offline retail held 64.58% of 2025 revenue, while online is growing faster at a 6.28% CAGR (Mordor Intelligence, 2026). Read that as a warning and a brief at the same time. Physical retail still takes roughly two-thirds of the money, but the share is drifting online every season. A plan that proposes to sell the same Salomon skis at the same price as an e-commerce competitor is planning to lose slowly. A plan that treats the shop floor as the front door to services is planning to keep the two-thirds.
Ski gear market size and growth
Demand is set by skier visits, not by population
A ski equipment store does not sell to the people who live near it. It sells to the people who ski near it. The right demand denominator is skier visits, and the US number is healthy: ski areas recorded 61.5 million skier visits in the 2024–25 season, up 1.7% year on year and the second-highest total since records began in 1978, per the National Ski Areas Association reported by Ski Area Management, 2025. The industry has now cleared its target of a three-year rolling average above 60 million visits.
Underneath the total, the distribution is what matters for site selection. The Rocky Mountain region alone accounted for 42.9% of all national visits. The Pacific Northwest posted 4.7 million visits, up 10.9%. The Midwest rebounded 21.8% after a 26.7% collapse the prior season caused by warm weather (Ski Area Management, 2025). That Midwest swing is the number to put in front of a lender. A single warm winter moved regional demand by more than a quarter, in both directions, inside two seasons. Any forecast that does not carry a low-snow sensitivity case is not a forecast.
Snowboard hardware sits alongside skis rather than inside that figure: the global snowboarding equipment market is put at $4.35 billion in 2026 rising to $5.53 billion by 2034 on a 3.05% CAGR by Fortune Business Insights, 2026. Most independents carry both decks and skis, which is why the addressable category for a two-discipline shop is better described as the sum of the two than as either alone.
What this means for the plan you write
Three claims belong in the industry section of a ski equipment store business plan, and they should each carry a number:
- The category is stable, not speculative. A 4.79% CAGR means the plan wins on share and services, never on market growth. Say so plainly; lenders trust founders who do not oversell.
- The channel is drifting. Offline is 64.58% and falling. Your defence is the workshop bench and the fitting room, both of which an online competitor cannot replicate.
- The demand base is weather-exposed. 61.5 million visits nationally, but a 21.8% regional swing in one season. Model it.

What are the profit margins on ski equipment?
They differ by line item more than most founders expect, and averaging them together destroys the insight. Hardgoods — skis, boots, bindings, boards — run roughly 30–40% gross margin. Softgoods, meaning apparel, gloves, goggles and layers, run 50–65%. Rental gross margin approaches 90% once the fleet is paid off, because the marginal cost of renting a set that is already sitting on the rack is a few minutes of labour and some wax (SGB Media; BizFundingResource). A shop that sells only hardgoods is running a 35%-margin business against Backcountry.com. A shop with a rental fleet and a tuning bench is running a 50%-blended business against nobody in particular.
How do ski shops survive the summer?
By collecting cash in the winter and not spending it. That sounds glib, but it is literally the operating discipline. The seasonal shape is brutal: revenue arrives across roughly five months, the preseason inventory invoice arrives in late summer before a single ski has sold, and rent, insurance and a core payroll run all twelve. The survivors do some combination of four things: they take pre-season rental bookings with deposits, they hold a dedicated off-season cash reserve, they negotiate dated terms with brands so the inventory invoice falls after revenue starts, and they add a summer line — bike service, boot repair, board sports, tuning for the local race club — that covers fixed cost rather than aiming to make a profit.
Is it better to rent or sell ski equipment?
Rent, at the margin, but the honest answer is that they feed each other and the ratio is the design decision. Rental has near-90% gross margin and a captive local customer. Retail has lower margin but higher ticket and no fleet capital tied up. The pattern that works is rent-to-own conversion: the customer rents a set three times, the technician has already fitted their boot and knows their release setting, and the sale closes at full price because it is now a service relationship rather than a price comparison. That conversion is worth designing the shop around, and it is the reason a fleet is a marketing asset and not just a revenue line.
Do you need a licence to mount ski bindings?
Not a government licence in the US or UK. What you need is arguably harder: enrolment in the binding manufacturers' indemnification programme, a certified technician, a calibrated test device, and disciplined paperwork. Is a ski equipment store profitable?
A well-run independent lands at 6–14% net margin on a 42–55% blended gross margin. It is not a high-net business. It is a business where the founder's technical credibility, the fleet utilisation rate and the discipline of the preseason buy decide whether the number is 12% or negative. How much stock do I need to open?
Cited ranges put initial inventory at $50,000–$120,000 (Financial Model Excel), and that is the line that sinks most first-year shops — not because it is large, but because it is spent before any revenue exists. Buying a lot at once brings unit cost down: a ski that retails at $600–$1,500 can be landed at roughly $300–$800 on volume (BizFundingResource). The temptation to over-buy for the discount is exactly how founders end up carrying terminal stock into an April markdown.
What It Costs to Open the Doors
Published estimates put a new ski shop at $100,000 to $250,000 depending on location and whether real estate is purchased, with initial inventory at $50,000–$120,000 and retail space setup at $80,000–$250,000 (BizFundingResource; Financial Model Excel). The working-capital trough is the real number
Here is the mechanic that gets ski shop loan applications rejected. The founder writes a plan showing $865,000 of year-one revenue and a 9% net margin, spreads the revenue evenly across twelve months, and the plan looks fundable. The lender's analyst rebuilds it monthly and finds that the shop pays a six-figure inventory invoice in August and September against near-zero revenue, and that the cash balance goes deeply negative before Christmas. The business was always going to be fine. The presentation was not.
Model this business monthly, never annually. The forecast must show the preseason inventory outflow explicitly, the pre-booking deposits arriving in October and November, the December-to-March revenue concentration, the April markdown, and the summer trough. A lender who can see the trough and see that you have sized the facility to cover it will fund it. A lender who discovers the trough themselves will decline and will not tell you why.
Funding routes for a ski equipment store
In the US, a ski equipment store falls under NAICS 459110, Sporting Goods Retailers, which carries an SBA small-business size standard of $26.5 million in average annual receipts — so essentially every independent qualifies. SBA 7(a) is the workhorse, lending up to $5 million and comfortable with the inventory-plus-fit-out mix. Two structures matter for this niche specifically: 7(a) has a revolving option (CAPLines) built for seasonal working capital, which is precisely the trough problem above, and the rental fleet is often better financed as separate equipment debt so it does not consume the term-loan capacity you need for stock. Expect a lender to want 10–20% injection and to look hard at the technician credentials of whoever is mounting bindings.

Workshop, Fleet & Equipment List
The workshop is not overhead. It is the part of the business an online retailer cannot copy, the reason a customer comes back in person, and the highest-margin square footage in the unit. Budget it like a revenue centre.
Workshop plant

Bootfitting bench
Bootfitting is where a specialist independent beats every scaled competitor, and it is the reason Surefoot built a chain on a single service rather than a product range. It needs: a convection boot heat oven ($2,000–$7,000), a shell stretcher and press ($1,500–$6,000), a footbed vacuum press ($1,200–$4,500), Sidas or Superfeet footbed blank stock, a canting/alignment platform, and increasingly a 3D or LiDAR foot scanner ($2,000–$9,000). The scanner is not just a fitting tool. It captures first-party customer data that follows the customer into every future boot purchase, which is why the brands are pushing it.
Rental fleet
- Adult ski sets (ski + binding), 60–150 pairs — $180–$420 per set at fleet pricing
- Boots across the full size curve, 80–200 pairs — $90–$200 per pair; under-buying the size curve is the classic fleet mistake

Brands you will be negotiating with
The supplier list for a two-discipline independent is short and consolidated. Hardgoods: Rossignol, Salomon, Atomic, Head, K2, Völkl, Fischer, Blizzard and Nordica. Bindings: Marker, Tyrolia, Look and Salomon. Boots: Lange, Tecnica, Dalbello, Atomic, Nordica. Goggles and helmets: Smith and Giro. Most operate through regional sales reps with annual preseason order windows, minimum order values, dated terms and, critically, territory protection you should ask about before you sign — a brand that will also sell to the shop 400 metres away at the resort base is worth less to you than its margin suggests.
Systems

Where the Margin Actually Comes From
Most ski shop plans present a single blended margin. That number is meaningless, because the four revenue lines in this business have margins that differ by a factor of three. Separate them and the strategy writes itself.

Worked example: a 1,900 sq ft shop on the I-70 corridor
Take a real-shaped independent — 1,900 square feet, twenty minutes from a Rocky Mountain resort, 210-set rental fleet, four full-time staff plus nine seasonal. Season revenue of $865,000 splits like this:
- Hardgoods $470,000 at 34% → $159,800 gross margin
- Softgoods $215,000 at 56% → $120,400 gross margin
- Rental $118,000 at 88% → $103,840 gross margin
- Workshop $62,000 at 78% → $48,360 gross margin
Blended gross margin is $432,400, or 50.0%. Fixed costs: rent $84,000, payroll $196,000, insurance $11,000, marketing $24,000, software, utilities and everything else $38,000 — a total of $353,000. Operating profit is $79,400, a 9.2% net margin.
Now read the same table backwards, because this is the sentence that should appear in your executive summary: rental and workshop together are 20.8% of revenue but 35.2% of gross margin. One-fifth of the turnover produces more than a third of the profit. Every strategic decision in a ski equipment store follows from that ratio. It tells you to protect the workshop bench when you are short on space, to grow the fleet before you widen the hardgoods range, and to treat a discounted ski sale as customer acquisition for a service relationship rather than as a loss.
Pre-booking is a cash-flow instrument, not a marketing tactic
One Colorado shop generates 60% of its entire seasonal revenue through pre-bookings, all locked in before Thanksgiving (Daily Event Insurance). Look at what that does to the trough. Deposits arrive in October and November, exactly when the preseason inventory invoice is due, and the shop finances its own working capital from customer cash instead of from a bank facility. It also collapses forecast risk: by late November the operator knows most of the season.
The same source offers a small illustration of how service pricing works in this business: boot warmers cost the shop $2 to provide and rent at $8–$12. Nobody comparison-shops a boot warmer. Attachments like this, priced at the point of a rental transaction the customer has already committed to, are pure margin, and a plan that lists three or four of them is showing a lender that the founder understands where the money is.
The metrics to forecast on
- Fleet utilisation rate — percentage of sets out on a given day. Below about 45% at peak, the fleet is oversized.
- Pre-book ratio — share of season rental revenue committed before opening weekend
- Sell-through at full price — the fraction of the preseason buy that clears before the first markdown
- Terminal stock percentage — what is still on the rack in April, and at what markdown
- Workshop tickets per week and average ticket value ($40–$120)
- Rent-to-own conversion — renters who become boot or ski buyers within two seasons
Where to Put the Shop
Site selection in this business is not about footfall. It is about which side of a specific trade-off you want to sit on, and the regional demand data makes the choice concrete.

The regional distribution from NSAA data reported by Ski Area Management, 2025 should drive this section of your plan directly. The Rocky Mountain region takes 42.9% of all US skier visits — it is where the demand is, and correspondingly where Christy Sports and every resort's own rental desk already are. The Pacific Northwest grew 10.9% to 4.7 million visits, a smaller but faster base with a strong local-enthusiast profile that rewards a service-led shop. The Midwest's 21.8% rebound after a 26.7% fall is the clearest argument in the dataset for a low-snow sensitivity case in your forecast.
The UK position is different
A UK ski equipment store sells to people who ski somewhere else. Demand is set by outbound trips to the Alps and North America and by the indoor snow centre and dry slope catchment, not by domestic snowfall. That has two consequences for the plan. First, the season shape shifts: the UK selling window peaks pre-Christmas and in the run-up to February half-term as customers buy ahead of trips, and rental is a smaller line because most travellers hire in resort. Second, the competitive position is more concentrated. Snow+Rock operates more than 25 stores nationally and Ellis Brigham has been in this trade since before snowboarding reached the UK — it was the first UK retailer to stock snowboards in the 1980s. An independent entering UK ski retail on range and price is entering against two incumbents with better buying terms. Entering on bootfitting, on a specific discipline like touring or telemark, or on a specific local snow centre relationship is a real position.
UK founders should also size the catchment honestly. The realistic trade area for a UK ski shop is measured in millions of people, not in miles from a mountain, which is why the successful independents cluster near indoor snow centres in Manchester, Milton Keynes, Glasgow and Hemel Hempstead rather than near any actual hill.
Bindings, Indemnification & Legal Duties
Almost every published guide to opening a ski equipment store treats licensing as a formality: register the company, get a sales tax permit, done. That is a serious omission, because the gating requirement in this business is not a government licence at all. It is the binding manufacturers' indemnification regime, and it functions like a licence in every way that matters.
The indemnification regime (US and UK both)
Every season, the binding manufacturers publish a Combined Indemnified Bindings List — the models they will still stand behind. A shop that mounts, adjusts or tests a binding on that list, following the manufacturer's technical manual, is typically covered by that manufacturer for equipment-related lawsuits, with coverage commonly cited at $5 million (NSSRA Combined Indemnified Bindings List, 2025–26). A shop that touches a binding not on the current list is carrying that liability itself, personally and without insurance backing.
The conditions attached are specific, and each one is a line in your operations plan:
- A certified technician must perform the work, and must be of legal age as defined by local law. Certification comes through the manufacturers' own annual clinics, not from a government body.
- A calibrated release test device must be used and its calibration maintained — this is why the torque tester is a compliance purchase, not an optional one.
- Documentation must be retained: the liability release the customer signs, the work order, the recorded release settings, and post-accident forms if something happens.
- The technician's judgement is final. Whether a shop will work on a given binding at all rests with the technician, and a shop culture that pressures a tech to mount something questionable during a busy Saturday is a culture that will eventually be in court.
- Programmes are re-issued annually and track the ASTM standards, so this is a recurring obligation, not a one-time setup.
The underlying technical standards come from ASTM Committee F27 on Snow Sports. Two matter directly: ASTM F1063, the standard practice for functional inspections and adjustments of alpine ski/binding/boot systems, which covers release and retention values and multi-norm bindings; and ASTM F1064, the standard practice for sampling and inspection of complete and incomplete systems specifically in rental applications. If you are running a fleet, F1064 is the one that governs your season-long inspection sampling, and a lender or insurer who knows the trade will ask whether you have a documented procedure against it. The equivalent international release-setting framework is ISO 11088, which is why a UK shop and a Colorado shop mount to compatible settings.

In France, shops operate under standard commercial registration (RCS), but the rental release documentation and binding calibration records follow the same manufacturer indemnification programmes and ISO 11088 settings as everywhere else. These are the failure patterns we see repeatedly in this niche. Each one is avoidable in the plan, which is the cheapest place to fix anything.
1. Buying the preseason order on instinct
The preseason buy is the largest cheque the business writes and it is written months before the first customer walks in, on a guess about next winter. Founders over-buy because volume pricing is seductive — landing a ski at $300 instead of $450 feels like winning. It is only winning if it sells. Buy to a size curve and a pre-book plan, not to a discount tier. Terminal stock carried into an April markdown at 40% off does not just lose the margin on that unit; it consumes the cash you needed for next season's order, which is how one bad buy becomes a two-season problem.
2. Treating rental as a sideline
Rental gross margin approaches 90%; hardgoods is 30–40%. A founder who allocates the best square footage to a wider ski range and squeezes the fleet into the back has inverted the economics of their own business. In the worked example above, rental and workshop were 20.8% of revenue and 35.2% of gross margin. Space, capital and attention should follow the margin.
3. Getting casual about bindings
Mounting a binding that is not on the current season's indemnified list, or letting an uncertified staff member work the jig on a busy Saturday, voids the manufacturer's coverage on that work. The shop then owns the liability for a release-related injury outright. This is the cheapest catastrophic risk in the business to eliminate and the easiest to drift into, because the pressure to say yes to a customer holding a ten-year-old pair of skis is real and constant. Write the policy into the operations plan and put a named technician's certification against it.
4. Forecasting twelve equal months
Covered above, and worth repeating because it is the single most common reason a fundable ski shop gets declined. This business collects across five months and pays across twelve, with a six-figure inventory outflow landing at the worst possible moment. A flat monthly revenue line does not just misrepresent the business — it tells an experienced lender that the founder has not understood it.
5. Competing on price with people who have better economics
Backcountry.com and REI buy better than you and can price below you indefinitely. evo pairs retail with e-commerce and travel. Christy Sports has resort-town scale. None of them can heat-mould a boot to a customer's foot this afternoon, diagnose why their left shin hurts on turn initiation, or have their skis tuned before Saturday. That asymmetry is the whole business. A plan whose differentiation section says "competitive pricing and great customer service" has not identified one; a plan that says "we are the only certified bootfitter within 40 miles of three resorts serving 1.2 million annual skier visits" has.
