The broader vision is to support decarbonisation by helping businesses and governments adopt hydrogen as part of long-term clean energy strategies.


Why They Needed a Business Plan

GH2Clean had an ambitious clean energy proposition, but it needed a stronger strategic document to explain how the business would actually develop. The challenge was not simply to describe hydrogen as a growing industry. It was to show how GH2Clean would participate in that market, which services it would prioritise, where it would establish its initial sites, and how it could scale in a credible, phased way.

The business also needed a plan that could connect infrastructure buildout with commercial logic. That meant translating the concept into clear phases, clear sites, clear revenue streams, and a clearer story for funders, partners, and stakeholders.

How We Built the Plan

What We Helped Clarify

One of the biggest improvements was in how the business was positioned. The plan moved GH2Clean away from sounding like a broad clean-tech idea and reframed it as a phased green hydrogen infrastructure business with a defined route to market. The strategy was built around three stages: first, hydrogen production facilities; second, hydrogen storage and refuelling infrastructure; and third, wider hydrogen applications across industry, smart grids, aviation, maritime use, and synthetic fuels.

We also helped make the site strategy more concrete. The plan defined Sonora, California as a 64-acre production hub and Adelanto, California as a 24-acre production and distribution site, both designed for phased capacity growth from 25–50 MW initially toward 600 MW each over time. That created a much more tangible expansion narrative than generic market commentary alone.

On the commercial side, the plan clarified GH2Clean’s revenue streams across hydrogen sales, refuelling station operations, hydrogen infrastructure solutions, consultancy and partnership fees, and future R&D licensing and technology transfer.
