A variable frequency drive controls the speed and torque of an AC motor by varying the frequency and voltage supplied to it. Note that working-capital line. Industrial buyers expect 30 to 90 day terms, so you pay your distributor and your staff long before the customer pays you. - Drive repair & refurbishment: a counter-cyclical line, when budgets tighten, plants repair rather than replace.
- Service contracts & spares: recurring revenue that smooths the lumpy project cycle and lifts business valuation.
A worked example
Take a regional distributor-integrator selling 600 drives a year at an average ticket of $1,850 and 24% gross. That is $1.11M of hardware revenue and about $266K of hardware gross profit. Layer on $260K of panel-build and commissioning labour at 38% gross, roughly $99K of gross profit. Total revenue lands near $1.37M at a blended gross margin around 22%. After a four-person payroll, the commissioning van, facility rent and insurance, the business nets in the region of 11%, or about $150K. The lever that moves net margin is not selling more boxes, it is raising the labour and service share of the mix.
Watch how sensitive that net figure is to the mix. If the same business holds revenue flat but shifts $200K of turnover from 24%-gross hardware to 38%-gross integration work, blended gross margin climbs roughly three points and net margin moves from around 11% toward the mid-teens, without selling a single extra drive. That is the entire strategic argument for building an engineering-led VFD business rather than a catalogue reseller, and it is the calculation a serious plan puts in front of a lender. The second lever is the service-attach rate: every install that converts into a maintenance contract adds recurring revenue at high margin and lowers the cost of winning the next project, because an existing service customer is the cheapest source of the next drive order.
Industry-wide, well-run drive businesses settle into a 6-19% net margin band. The bottom of that band is a box-mover with no service attach; the top is an integrator with a healthy contract base. Your plan should show which one you are building toward and the path to get there.
Who Actually Buys From You
A VFD business does not sell to a homogeneous "market." It sells to four distinct buyer types, each with a different trigger, a different decision-maker and a different sales cycle. The plan should pick a primary buyer and build the offer around it rather than chasing all four thinly.
- Plant and facilities engineers at water-treatment works, hospitals, data centres and manufacturing sites. Their trigger is a failed motor, an energy-reduction mandate, or an efficiency audit (ESOS in the UK) flagging a constant-speed pump. They value sizing accuracy and a fast on-site response above price.
- OEMs and machine builders who design a drive into their equipment. This is the highest-value relationship: win a design-in and you supply every machine that OEM ships for years. The decision-maker is a design engineer, the cycle is long, and the loyalty is sticky once you are in the bill of materials.
- Electrical and mechanical contractors installing on behalf of an end-client. They buy on availability and lead time, if you have the drive in stock when their schedule slips, you win the order regardless of brand preference.
- Energy-services and retrofit firms selling efficiency projects where the VFD is one line on a larger scope. Co-selling with these firms, and quantifying the utility rebate that covers part of the customer's cost, shortens your own cycle.
The template forces you to quantify each segment, how many sites in your region, what they spend annually on drives and service, and which one converts fastest. In practice the OEM design-in is the prize that lifts valuation, while contractor and facilities work fund the early cash flow that keeps the lights on while OEM relationships mature.
Operations: Where Margin Is Won or Lost
In a drive business, operational discipline is the difference between the 6% net and the 19% net. Three workflows decide it.
Inventory and sizing
Standardise on one or two drive families and stock the common horsepower bands, typically 1 to 50 HP for general industrial and HVAC work, deep enough to fill next-day orders. Sizing is the value you add: matching drive rating to motor full-load amps, accounting for overload duty, altitude derating and ambient temperature, and specifying braking resistors or line reactors where the application needs them. A sizing error is a return, a warranty claim and a lost customer in one.
Panel build and EMC practice
The panel-build cell is where the margin and the compliance risk both sit. Building to UL 508A in the US (or the equivalent IEC practice in the UK and EU) lets an inspector sign off the install without a fight. EMC is the operational habit that separates professionals from box-movers: screened motor cable, correct gland termination, line filters sized for the cable run, and an awareness that EN 61800-3 governs both conducted and radiated emissions. Get this into the standard operating procedure and the warranty-claim rate falls sharply.
Commissioning and service
Commissioning, parameter setup, motor auto-tune, ramp tuning, fault verification, is billable, high-margin, and the doorway to a service contract. The year-one operating goal is to attach a service or preventive-maintenance agreement to as many installs as possible, because recurring service revenue is what smooths the lumpy project cycle and what a future acquirer pays a premium for. Track utilisation of your engineers, gross margin by job type, and the service-attach rate as the three KPIs that actually predict profitability.
Getting the First Hundred Customers
Industrial drive buyers do not respond to consumer-style marketing. The channels that work here are narrow, technical and relationship-led.
- Technical search and content: engineers searching "VFD for [application] sizing" or "braking resistor for [drive]" have immediate intent. A library of genuinely useful sizing and troubleshooting content earns the inbound enquiry that a banner ad never will.
- OEM and contractor partnerships: the fastest path to volume is becoming the default drive supplier for two or three local machine builders and electrical contractors. One design-in or one preferred-supplier relationship is worth more than a hundred cold quotes.
- Utility-rebate co-selling: with US utility programmes covering up to half of a VFD install on existing HVAC equipment, framing the rebate in the quote turns a cost objection into an ROI conversation with a 12-15 month payback.
- Trade presence: regional manufacturing, water and building-services trade events put you in front of the exact facilities engineers who specify drives.
Tie every channel to a customer-acquisition cost and a payback period in the plan. Because the lifetime value of an OEM design-in or a multi-site facilities account is large, a longer sales cycle and higher CAC are justified, provided the model shows the relationship paying back. A forecast that assumes a flood of one-off web orders, by contrast, will not survive a lender's technical review.
SBA & Funding Routes
A VFD business is an attractive lending proposition in a way many startups are not: it holds saleable inventory, often has purchase orders or contracts in hand, and buys hard assets a lender can secure against. That makes the debt routes more viable here than in asset-light service businesses.
United States
- SBA 7(a) loan, the workhorse for inventory-and-equipment businesses, up to $5M. A drive distributor-integrator typically asks for $120K-$250K to fund opening stock and a build cell. Lenders want a plan with realistic receivables modelling because the working-capital gap is the real risk, not the equipment.
- SBA 504 loan, better suited to a manufacturer buying a building or major production equipment, where the long-term fixed asset financing fits.
- Equipment financing / leasing, used to fund test benches, the panel shop and vehicles without tying up the 7(a) facility.
- Utility and state efficiency rebates, not funding for you directly, but rebates covering up to 50% of a customer's VFD install (noted by several US utility programmes) shorten your sales cycle and are worth quantifying in the marketing section.
Across SBA lending generally, manufacturing and wholesale-distribution NAICS categories see solid approval rates when the applicant brings a sector-credible plan, owner equity injection and collateral. The plan is what turns a banker's "maybe" into a term sheet, vague projections get declined regardless of the underlying business.
United Kingdom
- Start Up Loans, up to £25,000 per founder at 6% fixed; useful seed capital but rarely enough alone for an inventory-heavy launch.

Certification & Legal Requirements
Compliance for a VFD business is not generic small-business licensing, it is product-safety and electromagnetic-compatibility law, and getting it wrong is expensive. The depth of what applies depends entirely on whether you manufacture, or whether you resell and install certified drives.
United States
- UL 61800-5-1 safety listing through an OSHA-recognised NRTL (UL Solutions and others), required if you manufacture or private-label a drive. Budget $15K-$70K and 3-6 months including test fees.
- FCC Part 15 emissions clearance for the electronic drive (a switching power converter generates RF noise).
- State electrical contractor licence (for example a C-10 from the CSLB in California) if you install and commission, typically with a bond.
- NEC / NFPA 70 and UL 508A for the control panels you build, panel listing is what lets an inspector sign off the install.
- OSHA workplace safety compliance for your shop and field crews.
United Kingdom
- UKCA marking with a Declaration of Conformity to EN 61800-5-1 (electrical safety) and EN 61800-3 (EMC), required to place a drive on the GB market.
- Electricity at Work Regulations 1989 and BS 7671 (IET Wiring Regulations) competence for anyone installing or commissioning.
- WEEE and RoHS producer registration for electronic equipment, via the Environment Agency.

- Canada: CSA or cULus mark and approval from the provincial electrical safety authority (for example the ESA in Ontario) before sale or installation.

The recurring EMC trap deserves a line of its own: EN 61800-3 governs conducted and radiated emissions, and a perfectly good drive can fail an emissions test on site simply because of a long, unscreened motor cable. These are the failure modes specific to drives, the ones that do not show up in a generic small-business guide and that a lender's technical reviewer will probe.
- Picking the manufacturer model without budgeting certification. Founders fall in love with building their own drive and discover UL 61800-5-1 plus EN 61800-3 testing costs $15K-$70K and months of lead time. Most should start as a distributor-integrator and earn the right to manufacture later.
- Stocking broad and shallow. Carrying one of everything ties up cash and still leaves you short of the exact horsepower a customer needs today. Standardise on one or two families and stock the common bands deep.
- Selling boxes and skipping service. The recurring, defensible margin is in commissioning, repair and contracts. A plan that forecasts only hardware revenue is forecasting the weakest part of the business.
- Ignoring EMC until a site fails. Treating EN 61800-3 as paperwork rather than engineering leads to emissions failures on long motor runs and angry customers. Build EMC competence in from day one.
- Competing with ABB and Siemens on price. You will lose. Win on drive-sizing accuracy, lead time, local stock and on-site support, the things the global names cannot do quickly in your region.
